City: Taizhou · Clinic type: Dental clinic · Service: Meituan operations
Background
This dental clinic in Taizhou had run Meituan without stage targets. Plenty of work was being done, but it was hard to tell which efforts actually affected redemptions. The store's rating was middling, and patients choosing a clinic were easily drawn away to similar clinics.
Starting point
The clinic wanted to break its monthly target into weekly tasks it could act on, using a shorter review cycle to find problems and adjust the work.
What we did
- Set a weekly redemption target of 14, broken down into offer display, enquiry handling and review management.
- Focused on guiding patients through the coupon-code path, so the journey from seeing an offer to redeeming it at the clinic was smoother.
- Advanced content and store information at the same time, aiming for the platform's popular store badge.
- Reviewed target achievement, rating changes and gaps in execution every week, correcting the next week's work promptly.
Results
- 18 coupon codes redeemed in a week (target 14)
- Popular store badge earned
- Store rating up from 75 to 90
Beating the target is only part of it. More importantly, the rating rose at the same time, which shows the growth did not come at the expense of patient experience.
Why it matters
This case shows the value of operating in short cycles: when a big target is broken into weekly tasks, both the operations team and the clinic can see where the gaps are, and the work is easier to carry out.
Data scope
Redemptions, the badge and the rating come from the client's platform back end and operations review records. They are stage results, with no promise that every clinic will reach the target in the same period.
