How much does outsourced operations for a dental clinic cost? Fee models explained

There is no single price for dental operations agencies. Sanqi Internet explains the main fee models, what the money buys, how to judge value and what to confirm before signing to avoid low-price traps.

"How much does outsourced operations cost?" is one of the questions dental clinic owners ask most often, but it has no single answer: fees vary widely with the service model, the clinic's situation and how deep the cooperation goes. More important than asking "how much" is understanding how the fee models are designed, where the money goes and how to judge whether it is expensive. This article explains the fee logic of dental operations agencies so owners can understand the money before signing and avoid low-price traps and hidden charges.

The short answer: there is no standard price

Ask five companies to quote for the same clinic and you may get five quite different figures. The reason is not mysterious: the services behind the words "outsourced operations" vary enormously.

Some quotations include only basic store maintenance; others include full operations plus content production. Some quote per clinic, others per platform. Some models rely on intensive delivery by people, others on light service and templates to handle volume. Different services mean different cost structures, and so different prices.

So the way to judge an agency's fee is not to "find the cheapest" but to "see clearly what the money buys". A cheap service that just leaves the store idling is money wasted over a year. An expensive service that brings stable growth in visits can be the better deal once the return on investment is counted.

The main fee models: three structures

Fees for dental operations agencies on the market fall roughly into three models.

Fixed service fee. A fixed fee charged monthly, quarterly or yearly, with services delivered as agreed in the contract. This is the mainstream model. Its advantage is that costs are predictable and the clinic can plan its finances. Differences in service fees mainly reflect the scope of service: basic operations on a single platform and in-depth operations across all channels are naturally not in the same price range.

Base fee plus commission. On top of a fixed fee, a percentage of online redemption value is charged. In this model the agency's interests are more closely tied to the clinic's: do well and the commission is larger; do badly and there is little to collect. For the clinic, the upfront cost is lower, which suits clinics that want to keep fixed costs down.

Commission only or other variants. These are rare and usually come with other conditions. Be wary of quotations for "no service fee, commission only": the agency has to survive, so if it does not charge a fixed fee it will make it up elsewhere, for example by pushing expensive advertising or delivering the service with minimal staff.

You get what you pay for: what the fee covers

Look at the service list before the price. Taking Sanqi Internet's own service system as an example, differences in fees map directly to differences in service.

Single-platform refined operations (in the range of Meituan single-clinic operations from RMB 3,000 a month): store diagnosis and set-up, offer design and iteration, review monitoring and reputation management, weekly reports and monthly reviews, with a dedicated group working with one clinic.

Operations coaching (in the range of from RMB 2,980 a month): it does not replace the clinic's team but coaches it, providing plans, teaching methods and overseeing execution, so the clinic can develop its own operations team. It suits clinics that want to build their own capability.

Customised operations: a plan designed separately for the clinic's stage, city and treatment mix, with fees agreed in discussion. Multi-store chains and multi-platform combinations fall into this category.

When comparing quotations, put the service lists side by side: is there a dedicated team, how often are reports delivered, is content production included, how is advertising charged? Only quotations with unambiguous service lists can really be compared.

Is it expensive? Do three sums

Staff costs. Employing one operator who understands dentistry costs tens of thousands of yuan a year in salary and social insurance, and you also need design and advertising support; a small team easily costs over RMB 100,000 a year. An agency packages these capabilities for a monthly fee starting from a few thousand yuan, which is good value for most small and medium-sized clinics, provided the service is really delivered.

Output. What an agency produces is visits and revenue. As a reference from client cases, a county-town clinic went from monthly revenue of two or three thousand yuan to about seventeen thousand, several times higher; the return on the agency fee for growth like that is clear. When signing, ask the agency for reference data from similar clinics; that is more reliable than guessing.

Risk. The hidden costs of a low-price service: the cost of repairing a damaged store, the risk of penalties for non-compliant practices and the cost of handing over when you change agency. The fees you save may have to be paid back twice over.

Five things to confirm before signing

Service list. Every service in writing: operating activities, delivery frequency and response times. Verbal promises do not count.

Fee structure. What the fixed fee includes, what triggers extra charges, and who pays for and manages the advertising budget. At Sanqi Internet, the paid promotion budget goes into the merchant's own account with no management fee, and fee boundaries are listed before signing.

Data and reporting. Are there weekly and monthly reports, is the data shared, can the back end be checked at any time? Only agencies that are transparent with data deserve trust.

Contract and invoices. A formal contract and proper invoices are the minimum. The contract must state the service content, fees, term and exit mechanism clearly.

Renewal rate and client mix. A high share of renewing clients shows the service stands the test of time; many similar clinics on the client list show the experience can be reused. These two points are more reliable than any sales pitch.

A few warnings about low-price traps

A quotation far below the market rate almost always has a reason behind it: either a templated service with one operator managing dozens of stores, or making it up later, by steering you into heavy advertising spend, charging extra to unlock services, or simply disappearing after a few months.

Judging is not complicated: ask for the service list, the reporting process, and a contract and invoices. If an agency provides all three readily, it is basically reliable; if it hedges, do not touch it however cheap it is. Dentistry is a long-term business and patient-acquisition services are a long-term partnership; stability matters more than price.

Frequently asked questions

Why do agencies' quotations differ so much?

Differences in service content, team set-up and depth of cooperation add up. Basic maintenance and in-depth operations across the whole chain have different cost structures. Put the service lists side by side when comparing quotations and the reasons become clear. Be wary of quotations far below the market; a low price usually means a reduced service.

Are there other charges besides the service fee?

A proper agency lists its fee structure before signing. Watch two things: the advertising and promotion budget is usually paid into the merchant's own account, with no management fee charged by the agency (as at Sanqi Internet); and some value-added items, such as store design packages and handling whitelisting, are priced separately. Just confirm before signing what is included and what is extra.

Is it better to pay monthly or yearly?

Each has pros and cons. Monthly payment is flexible and lowers the cost of trying; it suits a first cooperation. Annual payment usually comes with a discount and suits in-depth cooperation where trust is already established. Sanqi Internet offers terms from monthly to annual; we suggest clinics working with us for the first time start with a short term, look at the data and how well we work together, and then decide whether to extend.

Do agencies guarantee results? Can you trust a promised revenue figure?

Be careful with quotations that promise specific revenue figures. Too many variables affect a clinic's revenue (location, capacity to see patients, local competition). A responsible agency promises delivery of operating activities and an improving data trend, not a revenue figure backed by bravado. An agency's past cases and renewal rate are more reliable than its promises.

How can fees be linked to results?

The base-fee-plus-commission model ties interests more directly: the agency earns more only when online redemptions go well. You can also agree stage targets and a review process in the contract and use data checkpoints to test the service. Sanqi Internet's weekly reports and monthly reviews are the mechanism that keeps spending transparent.

Which service model is best to start with?

It depends on the clinic's goal. To build up the store quickly, choose refined operations; to develop your own team, choose coaching; for a new store that wants to go live with a light model, chain co-management is good value. If you are unsure, start with a store diagnosis and decide on the model after hearing the proposal. After a phone call about the clinic's situation, we can give specific recommendations.
